Crumbling mortar and flaking brick: what actually needs doing
Mortar you can rake out with a house key, joints washed back behind the face of the brick, thin flakes of brick in the gutter — these are the conditions that send homeowners looking up at the chimney.
Usually the fix is repointing: cutting the failed mortar out and packing compatible mortar back in. Sometimes it is not, and this page is about telling the difference.

Repointing, tuckpointing: which word is which
- Repointing
- Removing deteriorated mortar from the joints and packing new mortar in. This is the correct name for what nearly every homeowner with a crumbling chimney is asking about.
- Tuckpointing
- A decorative finish: a flush joint colored to match the brick, with a thin contrasting strip laid over it to imitate a very fine joint. The masonry industry's glossary says the word is used incorrectly as a synonym for repointing.
- Head joint
- The vertical joint between bricks, as opposed to the horizontal bed joint. Head joints are the hard ones to cut back properly, and they are where shortcut work shows first.
- Spall
- A fragment broken off the face of a masonry unit by a blow or by weather. A spalled brick has lost its outer wearing surface.
When crumbling mortar becomes a repointing job
Mortar joints are the sacrificial part of the masonry by design — they give way before the brick does — so some weathering is aging, not failure. The Brick Industry Association draws the line at four conditions, found by looking closely and scraping lightly with a metal tool to reach sound mortar.
- Erosion past a quarter inch. The joint has receded more than about 1/4 inch behind the brick face. A maintenance trigger, not a safety threshold.
- Crumbling or voided mortar. Mortar that breaks up under light pressure, or open pockets where mortar is simply gone.
- Hairline cracks in the mortar. Fine cracks running along the joint itself.
- Separation at the brick. A gap where the mortar has lost its grip on the brick edge. Water runs in there even though the joint looks full.
Why the new mortar has to be softer than the brick
Masonry is always moving a little, and those stresses have to be relieved somewhere. In correctly built masonry the mortar relieves them, because the mortar is the weaker material. A mortar harder than the brick will not give, so the stress goes into the units instead, producing cracking and spalling that cannot be repointed out. Hard, high-cement mortar is also less vapor-permeable than most older brick, so moisture that should leave through the joints leaves through the brick instead, depositing salts inside the unit until the crystals pop the face off.
- The selection rule. Choose the mortar type with the lowest compressive strength that meets the requirements. The Brick Industry Association says strength is the property most often over-emphasized in mortar selection.
- The repointing rule. Repointing mortar must be equal to or lower in compressive strength than the mortar it replaces, and softer and more vapor-permeable than the brick.
- The type ladder. ASTM types run from Type M at roughly 2,500 psi down through S, N and O to Type K at roughly 75 psi. Type N suits much newer brickwork, Type O is common for repointing older brickwork, Type K is generally reserved for historic masonry. Where the original cannot be judged by eye, samples can go to a laboratory first.
Spalling, freeze-thaw, and why chimneys here show it
Brick and mortar are networks of microscopic capillaries that pull water in by suction and dry themselves by evaporation. Damage starts when the masonry stops fully drying between wettings: saturated brick can crack, craze, spall or disintegrate under repeated freeze-thaw cycling, as water inside expands on freezing and levers thin plates off the face.
The Puget Sound version is not a deep freeze — it is the overlap. NOAA's 1991–2020 normals for Sea-Tac put December and January among the wettest months of the year while they also carry the highest counts of freezing nights, and because nearly every freezing night thaws by day, the normals imply roughly two dozen crossings of the freezing point in a typical winter. A chimney is the worst-exposed masonry on the house, and the Brick Industry Association notes that chimneys, parapets and copings need repair on shorter intervals than the wall below them.
How the joints are cut back and refilled
Find the water source first
Repointing will not fix a chimney being fed water by failed flashing, a cracked crown, or an overflowing gutter. The National Park Service is blunt: without eliminating the source, deterioration continues and the repointing was wasted.
Cut back to a uniform depth
Deteriorated mortar comes out to a uniform depth of at least twice the joint width — generally around 3/4 inch on typical brickwork — or deeper where sound mortar has not been reached. Inadequate depth is what makes new mortar pop back out.
Chisel the head joints by hand
Power tools have a limited, supervised place on hard mortar in wide horizontal joints. Neither the National Park Service nor the Brick Industry Association allows them on vertical head joints, where a slip cuts into the brick above or below.
Dampen, then pack in thin lifts
The brick is dampened and allowed to absorb the surface water first. Mortar goes back in layers of about a quarter inch, each packed tight and left to reach thumbprint hardness. Filling a deep joint in one pass invites shrinkage cracks down the middle of the new work.
Tool the finish to match
The last layer is tooled at thumbprint hardness, which presses the mortar against the brick and consolidates it. The profile matches the original; where the profile is genuinely open, concave and V joints resist water penetration more effectively than flat or raked ones.
Replace spalled brick individually
Broken or heavily spalled units are cut out and replaced, matched to the originals in physical properties as well as color, texture and size, with brick that will be wet and freezing meeting the severe weathering grade. An exact visual match to an old brick is often not obtainable.
When repointing stops being the answer
Repointing restores the weather surface of the masonry. It does not add structural capacity, straighten anything, or replace brick in bulk. Three things change the scope.
- The proportion tips. Spot repointing is preferable where the rest is sound, but once roughly a quarter to a half of an area needs work, doing the whole area is often more economical — especially where access, not mortar, is the expensive part.
- The damage is in the brick. Widespread spalled brick, cracks through multiple units, stepped or diagonal cracking, or a lean out of plane are the Brick Industry Association's markers for investigation. At that point the conversation is about rebuilding a section.
- It is unreinforced masonry and the work goes past the joints. In Seattle, alteration and repair of unreinforced masonry chimneys is governed by SDCI Director's Rule 07-2025, effective January 8, 2026, superseding Director's Rule 5-2004. It requires the work to be built in reinforced masonry, or the chimney replaced with a factory-built metal chimney — a like-for-like unreinforced brick rebuild is not a compliance path.
What the job includes
- A close look at the joints where access allows, including a light scrape to find where sound mortar begins
- A written scope and price before anything is opened up, naming the areas, the cut-back depth, and the mortar type
- Removal of deteriorated mortar to a uniform depth of at least twice the joint width, or deeper where needed
- Head joints chiselled by hand rather than ground, and mortar slivers cleaned off the brick so the new work bonds
- Repacking in thin lifts, each tooled at thumbprint hardness, with the finished profile matched to the original
- Cut-out and replacement of individual broken or heavily spalled bricks, with the replacement shown to you first
- Photographs of the same joints before and after, from the same angles where practical
What it does not include
- Crown repair. The crown — the sloped slab on top of the chimney — is a separate scope; see chimney crown repair.
- Flashing. The metal sealing the chimney to the roof is its own detail; see chimney flashing repair.
- Relining or any work inside the flue; repointing addresses the outside only. See chimney liner installation.
- Sweeping and creosote removal. Masonry repair does not clean the flue; see chimney sweep.
- Water repellent, which only makes sense once the masonry is sound; see chimney waterproofing.
- Rebuilding a section, or work needing engineered design or seismic reinforcement; see chimney rebuild and restoration.
- Structural engineering. Where the signs point to movement rather than weathering, that assessment belongs to a structural engineer.
How the work goes
Look at the chimney and trace the water
The joints are assessed close up where access allows, and the crown, cap, flashing and roof drainage checked at the same time. Anything feeding water into the masonry is named before repointing is priced.
Match the existing mortar
The replacement is chosen equal or lower in strength and at least as permeable as what is there. Where the original cannot be judged by eye, samples can go to a laboratory rather than be guessed at.
Agree the scope in writing
You get the areas, cut-back depth, mortar and joint profile in writing before work begins. On a visually sensitive chimney, a small sample area repointed first sets the standard the rest is measured against.
Cut out, clean, repack, tool
Mortar is removed to uniform depth and the joints cleared of dust, then refilled in thin lifts, each left to thumbprint hardness, with the last tooled to match the original profile. Spalled brick is replaced in the same pass.
Photograph and walk the results
The same angles are shot after the work as before it, and you are told what was done, what was deliberately left alone, and what to watch next winter.
What to look for
- Mortar you can rake out of a joint with a house key
- The binder has failed — the clearest case for repointing, and an open water path into the chimney.
- Joints receded more than about a quarter inch behind the brick face
- Past the industry's maintenance trigger. Not urgent on its own, but the joint is no longer shedding water as built.
- Thin flakes of brick face in the gutter or on the ground below
- Spalling — the brick's outer wearing surface coming off, usually from water in the unit cycling through freezing.
- White powdery bloom that returns after you clean it off
- Recurring efflorescence, which the Brick Industry Association reads as an unresolved water path to find before repairs.
- Stepped or diagonal cracking, cracks through several bricks, or a chimney out of plumb
- Movement signals rather than weathering. These call for investigation before repointing is scoped.
- Dark patches that never dry out between rains
- The masonry is no longer completing its wet-and-dry cycle, which is the condition under which freeze-thaw damage accumulates.
What changes the price
We do not publish a headline figure, because it would be a guess about your chimney. These are the things that genuinely move the number, and we put a real one in writing after we have looked.
- How much of the chimney needs work
- Spot repointing a few failed joints is a different job from an entire face. Because access is a large fixed cost, a chimney where a substantial share of joints have gone is often cheaper done as one area than returned to in pieces.
- Access and height
- A chimney reachable from a ladder, a steep-pitch roof needing staging, and one requiring scaffolding are three different setups. Access frequently costs more than the mortar work itself.
- Joint condition and removal method
- Sandy mortar comes out quickly; hard, high-cement mortar in narrow joints has to be worked out by hand to protect the brick edges. Wider joints mean deeper cut-back and more lifts.
- Mortar matching and brick replacement
- Old or previously repaired masonry with an unknown mix may need laboratory analysis before work starts, and sourcing a replacement brick that matches in color, texture, size and physical properties can take real effort.
- Whether the water source has to be corrected first
- If a failed crown, flashing or cap destroyed the joints, that repair belongs in the scope ahead of the repointing. Skipping it means paying for the mortar twice.
- Season and weather window
- The National Park Service specifies wall temperatures generally between 40 and 95 degrees Fahrenheit, so the water in the mortar neither freezes nor evaporates too fast. Work pushed into the wet or cold part of the year may need protection measures, or a different window.

Common questions
- Is repointing the same thing as tuckpointing?
- In everyday use, yes. Technically they differ: repointing is removing deteriorated mortar and replacing it, while tuckpointing is a decorative finish in which a thin contrasting strip is laid over a flush colored joint to imitate a very fine joint. The Brick Industry Association's glossary says the word is used incorrectly as a synonym for repointing. On a quote, what matters is the cut-back depth and the mortar, not the label.
- Why not use the strongest mortar available so it lasts longer?
- Because mortar harder than the brick damages the brick. Movement stresses are meant to be relieved by the joints; a mortar stronger than the units will not give, so the stress is driven into the brick and produces cracking and spalling that cannot be repointed out. The Brick Industry Association requires repointing mortar to be equal to or lower in compressive strength than the original, and its rule is to choose the lowest-strength type that meets the requirements.
- My brick is flaking. Can I seal or paint the chimney instead?
- No — that generally makes it worse. The National Park Service states that waterproofing brick or painting it with non-permeable paint accelerates decay by trapping moisture behind the coating, and the Brick Industry Association recommends against film-forming coatings in freeze-thaw environments and says a water repellent is not a substitute for real repairs. Vapor-permeable penetrating repellents are a different product class, and they come after the masonry is sound.
- How do I know whether my chimney needs repointing or rebuilding?
- Deterioration confined to the joints — erosion past about a quarter inch, crumbling or voided mortar, hairline cracks, or mortar separating from the brick — is repointing territory. Damage in the units points the other way. The Brick Industry Association names cracks wider than about 2 mm, cracks through multiple bricks, stepped or diagonal cracking, widespread spalled brick, and out-of-plane movement as conditions warranting professional investigation before a repointing scope is written.
- Do I need a permit to repoint a chimney in Seattle?
- SDCI's homeowner guidance says a permit is not required to repoint your chimney if no structural changes are made, and the Seattle Residential Code lists chimney repointing among minor work exempt from permit provided the building envelope is unchanged. The exemption is narrow. Work beyond repointing on an unreinforced masonry chimney falls under SDCI Director's Rule 07-2025, effective January 8, 2026, which generally requires a permit and states that work must conform to the rule even where it was not permitted. Requirements change and depend on the property — confirm with SDCI, or your local building department outside Seattle, before work starts.
- How long should a repointing job last?
- The National Park Service says a properly executed repointing job is meant to last at least 30 years and preferably 50 to 100. Treat that as a durability expectation for careful work rather than a guarantee: it describes building walls, and the Brick Industry Association separately notes that chimneys and copings weather harder and need repair at shorter intervals. Mortar joints are sacrificial by design, so they will need doing again eventually.
