Chimney repair starts with finding out what actually failed

A chimney rarely tells you what is wrong with it. It tells you where the water came out. A ceiling stain, rust on the damper, or brick faces flaking off the stack are symptoms, and each has more than one possible cause.

Below: how a problem is traced from symptom to cause, what the family of repairs contains, and why the diagnosis matters more than the repair. Findings come first, then a written scope and price — nothing starts until you approve it.

Most chimney repair is, underneath, water repair

The Chimney Safety Institute of America states plainly that water causes more damage to masonry chimneys than fire does. Cracked crowns, spalled brick, rusted dampers, and failing mortar joints are mostly downstream of one thing: the chimney takes on more water than it can dry out.

Brick and mortar are networks of microscopic capillaries that pull water in by suction and dry by evaporation. A leak begins when the chimney stops fully drying between wettings. About three quarters of the Seattle area's normal yearly precipitation falls from October through March, with freezing nights through the wettest part of it — and saturated masonry that freezes and thaws repeatedly spalls and cracks.

The parts a diagnosis refers to

Crown
The sloped slab on top of the chimney that sheds rain away from the brick. Built correctly it is a cast, reinforced slab that overhangs the sides and is separated from both the brickwork and the flue liner.
Cap
The cover over the flue opening that keeps rain and debris out of the flue. Washington's residential code requires a masonry chimney to have a cap with a drip edge, sloped to shed water.
Flashing
The metal sealing the joint where the chimney passes through the roof. It is an expansion joint between two materials that move at different rates, which is why a smear of tar across the gap tears apart.
Repointing
Cutting deteriorated mortar out of the joints and packing in new mortar. Most homeowners call it tuckpointing; in the trade that word means a decorative joint finish, but the two are used interchangeably in conversation.
Liner
The internal channel the smoke travels through — clay tile in most older chimneys, or a listed stainless system in a relined one. Under the Seattle Residential Code a masonry chimney must be lined to suit the appliance connected to it.
Spalling
Brick faces popping or crumbling off the stack, caused by water freezing inside the brick or salts crystallizing behind the face. It is a symptom of a moisture problem, never a cosmetic one.

Reading the symptom back to its cause

One symptom can come from several different failures, and they call for repairs at very different scopes. This is the reasoning a diagnosis works through, not a table you can apply from the ground.

  • Stain on the ceiling or wall beside the chimney. Water is entering above the ceiling line: failed flashing, a cracked crown, an uncapped flue, or masonry saturated enough to wick water through.
  • Rust on the damper, firebox, or surround. Water is reaching steel inside the chimney — one of the three intrusion signs CSIA tells homeowners to watch for, with dripping water and bent flashing.
  • White powdery bloom on the brick. Efflorescence: salts carried out by water moving through the masonry. Alone it is cosmetic; returning after a repair, it means water is still moving through the wall.
  • Mortar you can rake out with a key. Industry guidance treats mortar eroded past roughly a quarter inch, crumbling, voided, or separated from the brick as the point where repointing is warranted.
  • Stepped or diagonal cracks, or a visible lean. Cracks running through multiple bricks, widespread spalling, and any out-of-plane lean are structural signals, not routine mortar maintenance.
  • Clay tile chunks or creosote flakes in the firebox. Cracked or collapsed flue tiles are visible evidence of a past chimney fire, which puts the flue rather than the exterior masonry at the center of the diagnosis.

How the diagnosis is done

  1. Start at the crown and cap

    The crown is checked for cracks, for whether it overhangs far enough to drip clear of the brick, and for whether it is a real slab or a thin mortar wash. The cap is checked for presence and fit.

  2. Work down the flashing

    A chimney has more than one flashing zone; the roof intersection is only the most visible. Base, counter, and through-wall flashing are read as a system, including whether counter flashing was let into a mortar joint or stuck on with sealant.

  3. Read the exterior masonry

    Every face is walked for spalled units, eroded joints, cracking patterns, and efflorescence. Where the damage concentrates usually points back up at the water source.

  4. Look at the interior side

    Firebox, smoke chamber, damper, and the surfaces around the chimney breast are checked for rust, damp, and debris. What lands in the firebox tells you what is coming apart above it.

  5. Scan the flue, then write it up

    Where the liner's condition is in question, its internal surfaces are examined with a camera. The chimney is photographed before anything is touched, and the findings become a written scope.

The repairs a diagnosis can land on

Chimney repair is a family of distinct jobs, not one job. Most findings resolve to one or two of the following, each with its own page carrying the detail this overview compresses.

  • Crown repair or replacement. A sound crown with surface cracking can be resurfaced; one that has broken up, or was never more than a mortar wash stuck to the flue tile, is recast as a sloped slab with an overhang and a bond break. See chimney crown repair.
  • Cap installation. A cap keeps rain out of an open flue, and an unused chimney collecting rainwater should get a ventilated one. On a chimney whose crown has no overhang, a small bolt-on cap can worsen a leak by dumping runoff onto the bad crown. See chimney cap installation.
  • Flashing repair. Failed flashing is rebuilt as a metal system: stepped base flashing on a sloped roof, counter flashing let into a mortar joint and mortared solidly in, and the through-wall component. See chimney flashing repair.
  • Repointing and brick replacement. Joints are cut back to sound mortar at a uniform depth and refilled in thin lifts. Badly spalled bricks are cut out and replaced with units matched in physical properties as well as appearance. See chimney masonry repair.
  • Waterproofing. A breathable, penetrating repellent reduces how much water sound brickwork absorbs. It is a maintenance step applied after repairs are finished. See chimney waterproofing.
  • Relining. A cracked, gapped, or collapsed liner is replaced with a listed system suited to the appliance; code requires the liner to be continuous and free of cracks, gaps, and perforations. See chimney liner installation.
  • Partial or full rebuild. Where masonry has lost its structure, the stack comes down to sound work and is rebuilt. In Seattle that is a code-driven decision, not a preference. See chimney rebuild and restoration.

Where repair stops and rebuild begins

In Seattle the rules are specific. SDCI Director's Rule 07-2025, effective January 8, 2026, requires a building permit for unreinforced masonry chimney work with only two exceptions — minor patching, and work under a stated valuation threshold. It does not allow rebuilding in unreinforced brick: an altered chimney has to come back as reinforced masonry or be replaced with a factory-built metal chimney. Repairs reaching below the top of the smoke chamber trigger a full rebuild to current code.

What the job includes

  • An inspection from the crown down before anything is quoted: crown, cap, every flashing zone, all faces of the masonry, the firebox and smoke chamber, and the surfaces around the chimney breast
  • A camera scan of the flue interior where the liner's condition is in question
  • Photographs before and after the work, from the same angles where that is possible
  • A written scope and price naming the cause, not only the symptom, with urgent items separated from what can wait and what does not need doing
  • The repair itself once you approve the scope — crown, cap, flashing, repointing and brick replacement, relining, or rebuild
  • Materials specified for wet, freeze-thaw exposure: mortar no stronger than the original, breathable rather than film-forming repellents, metal flashing detailed as an expansion joint
  • Removal of demolished masonry and debris, and cleanup of the work area

What it does not include

  • Roof repair beyond the chimney flashing. Damaged shingles or rotted decking are roofing work, and a flashing detail cannot be completed correctly over a substrate that has already failed
  • Interior finish repair. Stopping the leak is this service; patching and repainting the stained drywall or plaster is a separate trade
  • Gutter, downspout, and site drainage work, even where that is the water source feeding the chimney
  • Sweeping and creosote removal — see chimney sweep. A flue is swept before relining because manufacturers require it, but a repair visit is not a cleaning
  • A formal NFPA inspection level with a written report — see chimney inspection. Scoping a repair is diagnostic, and does not substitute for a Level II report where a sale, a chimney fire, or a relining calls for one
  • Appliance work: installing, servicing, or venting a stove, insert, or gas fireplace, and any gas piping or electrical connected to it
  • Structural engineering design. Where a chimney needs an engineered solution, that design comes from a structural engineer and the repair follows it

How the work goes

  1. Tell us the symptom

    Describe what you are seeing and where, the age of the house, what the chimney vents, and when you first noticed it. That shapes what the inspection prioritizes.

  2. Inspection and diagnosis

    The chimney is examined from the crown down, inside and out, with a flue camera scan where the liner is in question. The goal is to name the cause, not list the symptoms back to you.

  3. Written scope and price, before anything starts

    You get the findings with photographs, the repair each one calls for, and the price. Urgent is separated from what can wait and what does not need doing. Nothing begins until you approve it.

  4. Permits and scheduling where the scope requires them

    If the work needs a permit, or if masonry temperatures make it seasonal, that is settled before the crew is scheduled rather than discovered mid-repair.

  5. The repair, in the order that lets it hold

    The water path is closed first — crown, cap, flashing — before masonry restoration and before any repellent.

  6. After photographs and a walkthrough

    The finished chimney is photographed from the same angles as the before set, with a plain explanation of what was done and what was deliberately left alone.

What to look for

A brown or rust-colored stain on the ceiling or wall next to the chimney
Water is entering above the ceiling line. The stain is the exit point, not the entry point.
Rust on the damper, firebox, or fireplace surround
Water is reaching steel inside the chimney — an intrusion sign CSIA says a homeowner can spot without tools.
Dripping or standing water inside the firebox
An open path from the top. The flue is collecting rain directly and needs to be covered and traced.
Brick faces flaking, popping, or crumbling
Saturated masonry cycling through freeze and thaw, or salts crystallizing behind the face. It spreads until the water source is closed.
Mortar joints you can rake out with a key
The joints have reached the point where repointing is warranted, and the brick behind them is now exposed.
A white bloom on the brick that returns after cleaning
Efflorescence from an unresolved water path. The recurrence is the signal, not the first appearance.
Stepped or diagonal cracking, or a chimney leaning out of plane
Structural rather than cosmetic. This should be looked at rather than watched.
Flashing that is lifted, bent, or held down with tar or sealant
It is no longer working as an expansion joint, and sealant across that gap tears as the two materials move.

What changes the price

We do not publish a headline figure, because it would be a guess about your chimney. These are the things that genuinely move the number, and we put a real one in writing after we have looked.

How many separate failures the chimney has
One cracked crown is a single job. A crown, failed flashing, and forty feet of eroded joints is three; the trip is shared, the labor is not.
Whether the cause is closed or still open
Repairing a symptom while the water source stays open produces a second job later. Scoping the real cause raises the first number and lowers the lifetime cost.
Access to the chimney
Roof pitch, stack height above the roofline, number of stories, and whether staging is required all change the hours before any repair happens.
How much of the masonry is involved
Spot repointing is preferred, but once roughly a quarter to half of an area needs work, doing the whole elevation is often the more sensible call — a step change, not a gradual one.
Whether the flue is involved
Exterior masonry and flue work are different scopes. A liner replacement carries its own material, sizing, and insulation requirements.
Whether it stays a repair or becomes a rebuild
Damage below the top of the smoke chamber, or that crosses the structural thresholds, brings reinforcement, anchorage, and code compliance with it.
Permit and inspection requirements
A permitted scope adds application time, required inspection stops during the work, and sometimes a design that has to exist before anyone starts.
Season and working temperature
Masonry has a working temperature window that much of a Puget Sound winter falls outside, so weather-staged work is scheduled differently than work done in a dry stretch.

Common questions

How do I know whether my chimney needs a repair or a rebuild?
The dividing line is structural. Eroded mortar joints and individual spalled bricks are repair work; cracks wider than about two millimeters, cracking that runs through multiple bricks, stepped or diagonal cracking, and any lean out of plane are structural signals. Seattle adds a second line: if repairs reach below the top of the smoke chamber, Director's Rule 07-2025 requires a rebuild to current code, and an altered unreinforced masonry chimney cannot be rebuilt in unreinforced brick.
Why is my chimney leaking now when it never leaked before?
Masonry absorbs water and dries by evaporation, and a leak appears once the chimney stops fully drying between wettings. That balance tips gradually — joints erode, a crown cracks, flashing loosens — and one wet stretch pushes it over. About three quarters of the Seattle area's normal yearly precipitation falls between October and March. Heavy wind-driven rain will also penetrate a single wythe of brickwork regardless of materials or workmanship, which is why the drainage details matter more than the brick.
Can I just waterproof the chimney to stop the leak?
Not as a repair. The Brick Industry Association is explicit that a water repellent is not a substitute for real repairs and not a permanent solution. It is also easy to reach for the wrong product: a film-forming coating or paint traps moisture and dissolved salts behind it, and the crystallization pressure spalls the brick face, so sealing a spalling chimney speeds the decay up. Only a vapor-permeable repellent belongs on a chimney, applied after the crown, cap, and flashing are right.
Do I need a permit to repair a chimney in Seattle?
It depends on the scope. Seattle generally requires a building permit before altering, repairing, removing, or demolishing a structure, and Director's Rule 07-2025 requires one for unreinforced masonry chimney work with two exceptions: minor patching, and work under a stated valuation threshold. SDCI's homeowner guidance says repointing needs no permit when no structural changes are made. Being exempt from a permit does not exempt the work from the code, and tip sheets can lag the current rule — confirm with SDCI before work starts.
What kind of inspection do I need before repair work?
NFPA 211 defines three levels. Level I covers the readily accessible parts and is the level used for an annual check. Level II adds everything reachable without demolition — accessible attics, crawl spaces, basements — and requires the flue liner's internal surfaces to be examined with image-scanning equipment. NFPA 211 makes Level II the minimum on sale or transfer of a property, before relining, when a different appliance is connected, and after a chimney fire or a weather or seismic event likely to have caused damage.
Only a few bricks look bad — why would a quote cover a larger area?
Spot repairs are genuinely preferred where the damage is isolated. But once roughly a quarter to half of an area needs work, doing the whole area is often the more cost-effective call, because setup, access, and mixing are the same whether you point ten joints or a hundred. There is also a matching problem: replacement brick has to match the originals in physical properties as well as color, texture, and size.
